Amazon PPC Advertising Success Story - 'Optimize This' EP03

Carol is a driven entrepreneur who co-founded her business in 1989 with her mother. The product was created out of necessity to help her ailing mother. Drawing on their kitchen experience, they developed a unique recipe and began selling their products on Amazon. 

Carol is heavily involved in the business and its development, but as it grew and expanded its range of products, she found herself struggling to keep up with inventory management and increasingly complex PPC ads.  As her profit dwindled and her inventory issues began to mount, she knew she was running out of time. 

Feeling the severity of the issue and seeing competition arrive into her home markets, she reached out to Daniel at Into Profits. Daniel, Shane & Kurtney carried out an immediate free-audit of the account. Finding the issues in PPC, but also finding improvements to make to Conversion. They presented their findings… 

PPC is cutting a tree down with an axe, swing by swing. You’ve got to know the direction you want the tree to fall (Visibility) and sharpen the axe (Conversion) for maximum efficiency (Profit). We knew we were able to help Carol, so the pitch became more of a reveal of what we found in our audit than a sales call. She was onboard.

With Carol agreeing to partner with Into Profits to lead and implement best practices in her Amazon Advertising. Here are some of the takeaways:

We like to rate previous performance on a scale of A, B and C so that the prospect knows where we see the most opportunity. If we see an account with a rating of ‘A’ for all areas this is not an account we can have a massive impact on - we’d simply congratulate their current advertisers and send them on their way.

After uncovering a lot of waste and non-performing targets in our initial audit our first action of business was to optimize existing campaigns, use negatives and remove those non-performing campaigns and targets. This took approximately 2 weeks before we started seeing results. Our spend dropped from $12,000 in June to $5,000 in July with ACoS reduction from 42% down to 30%.

In our search for expansionary advertising we ran our Uniques process and found 8 areas of expansion where we could launch further targeted advertising. This was not a major amount however so we felt the previous advertising team for this account had done a good job here. 

We also expanded their ad types, such as Sponsored Brands to increase brand awareness and SDA to engage and re-engage audiences who previously viewed or purchased the product. SDA was newer then and we were beginning to understand why it was effective for replenishable goods. It still is.

This was a major area of concern as the current setup focused a lot on phrase, broad and auto campaigns. These are campaigns we’d consider doing if you haven’t time and effort to really scale your advertising efforts. With that in mind we set up our Tiered System to isolate those top, middle and low performers - each with their own specific targets. Our Analysis tool (which is available free on our YouTube) collated all top terms with laser focus.

Not only is this for performance reasons however it is extremely effective in the monitoring of results over time. If you are running all discovery (phrase, broad, auto) you can’t easily manage transitions in seasonality, see competition and make effective decisions to drive results long term. There are some subtle but extremely effective actions we made too which I won’t reveal to enhance data reading. I can’t reveal all our secrets!

The previous title Carol had was lacking a few relevant keywords and benefits. With our own strategy, we used the brand name first, followed by relevant keywords and benefits in the product title. Customers identified the product as a trusted brand with the brand name appearing first. Relevant keywords and benefits were also included to ensure the product was easily discoverable in search results and that customers understood its value.

At first, the main image they had was not high-quality. The listing images were missing key information and benefits as well. There was no cohesive layout design and lifestyle photos.

We focused on enhancing the photos that showcase the product, as well as lifestyle images that help to illustrate the benefits and uses of the product. Additionally, we made sure to include information on the product benefits and ingredients, which helped customers to make an informed decision and increased their trust in the product. 

The bullet copy before was text-heavy, making it difficult for customers to easily digest information. It also did not contain many relevant keywords that were important for indexing. 

We developed short, direct, and engaging bullet copy descriptions that showcased the product's relevant keywords, unique selling points and benefits, while also adding a creative edge to engage customers. We also highlighted its strong brand credibility by featuring its years in the industry. As a result of these changes, the brand's products started to stand out among competitors.

Once Carol was brand registered, we started creating the photos for the A+ Content.

After a series of experiments on Amazon, we now have our own winning design layout to increase conversion. Our strategy involved adding lifestyle photos with people who represent the target audience, the brand logo, and a catchy tagline, creating an emotional connection with customers and encouraging them to explore the content. We also highlighted the product's benefits, uses, and cross-selling opportunities with other product selections.

For the brand story, we highlighted the company's founding, the passion behind the brand, and the personal connection the brand has with its customers. We added pictures of the owners to make the story more personal and engaging, as well as the product selections. 

We utilized the Amazon storefront page to further strengthen the brand presence. This is also a great opportunity for cross-selling because customers can easily see the entire product selection. We also added a specific page for the best-selling products and story behind the brand.

Despite the crucial role that backend search terms play in Amazon's search algorithm and keyword indexing, some business owners still neglect their importance and fail to optimize them effectively.

Therefore, we utilized a powerful STR analysis tool to identify the highest performing keywords and incorporated them into the backend search terms for optimal search visibility. 

Okay, you’ve heard the problem and the action taken. Now for the juicy parts, results.

TACOS/ACoTS reduced by 70% - with it averaging 24% before and optimized down to 9%.

Organic sales jumped by 23% - from 47% in June to 70% in July 

Sales came down 10%  - from turning off non-performing markets. 

Profit increased by a whopping 78% for the month of July 2022. An increase from $9,000 to $17,000. 

Now unfortunately, while profit soared - the stock issues were not quite solved by then with SKUs selling out. This happened in September & October. It can’t all be rosy right? Conversion increased by 20% - from 18% prior to 24% after. 24% meaning we converted 1 in 4 customers that clicked our ads. Before this was 1 in 5.

Overall, we used a story for cohesive branding across all the major elements of the product listing. This approach led to a marked improvement in the conversion rate for the product, ultimately resulting in a substantial increase in sales for the business.

Hi there. My name's Matthew Hodge. I'm based in South Australia. I've been selling on Amazon since 2013 and as of early 2021, I've sold more than $17 million on Amazon. I engaged Daniel in 2018 to help streamline my supply chain in China. The whole process led to a deep transformation, not only in my business systems, but also my bottom line. At the time we had more than 150 SKU's where we're using a ground agent who acted as an intermediary between us and all of our factories in China. And Daniel's team were able to analyze bestselling products and conduct a thorough investigation where they were comparing sourcing options. Looking at similar factories, pricing, minimum order quantities, production, lead times, and so on. The investigation produced a report that showed we were paying slightly too much for inventory which I guess is known to happen when you've been with the same suppliers for a number of years, as we had and was also due to the fact that our ground agent was being paid on commission.

And so that meant that it wasn't really in her interest to be regularly renegotiating with the suppliers and bringing the cost down because it meant less money for her. But armed with the evidence that was in the report. I was able to get leverage in the relationship with her to compel her to see both the seriousness of the intent that we had to really take this on and drive these costs down but also the gravity of the situation. If in fact we were paying too much and it sort of had been happening under her watch. So that sort of spurred her to go on and visit a lot of the factories that were listed in the report as well as to go back and talk with existing factories as well. And even though in the end this endeavor did not lead to us switching existing suppliers or even ground agents.

What it did do was it led to an education and a deeper understanding in our existing supply chain. For instance, we learned that price is not everything and factories need to be compared on an apples for apples basis. And by that I mean you need to be looking at factory size professionalism scale, how long they've been established, their reputation and so on. Lower price really is not as important as a supplier who knows your product well and who's done right by you for a number of years. So that was really important to us. I also learned that you can negotiate with your suppliers but only if you're armed with great information. You can challenge them to value your business and not take it for granted. And you can use information like this to keep them on their toes and sort of keep them fighting for your business.

And so we did end up seeing some lower prices from our suppliers but more than that, we saw a greater commitment to a mutual relationship on their side which is worth a lot because that's what leads to Goodwill, which you need when things either go wrong or when you need favors like a rushed order through or you know, you need them to break down a whole container and relabel things on a public holiday, that sort of thing that does come up in this business and having that relationship really makes that difference. Finally, probably the most influential result we had was it led to reviewing our relationship with our ground agent. Now she was on 15% commission at the time which is not that high for a new seller, starting out, given how much they hold your hand and do everything for you in the early days.

But given that we'd been in business for a number of years by that stage it was too high and we'd never renegotiated. So at first we explored the option of actually bringing her services in-house to try to reduce the costs. But in the end, we realized that her knowledge of our business and our products and the supply chain as well as the demonstrated loyalty and commitment that she had shown to us over quite a few years was a true asset. That was worth something and shouldn't be discarded and that there were risks of discarding that as well. So we opted to renegotiate with her and were able to bring her down from 15% to 7%, which was massive. And if you don't ask, you don't get, so this whole sort of project lead us to have these conversations that we weren't prepared to have.

And weren't ready to have otherwise. All in all the decisions that we made from this exercise that started with Daniel's team led to our inventory costs coming down from 25% of our total revenue to just 18%. And when you're a multi-million dollar a year business, that is big, big dollars. It also meant that we deeply understood our own existing supply chain and it strengthened our relationships and our position with those suppliers. Finally, I just want to say that working with Daniel was a pleasure from the start which is not always the case in this business. He was a consummate professional. He was always responsive and committed to our cause, whether or not the decisions led to a bigger payday for him and his team. It's just general information that everyone is using. So if it works, it's not going to work for very long. And that's what we found with Daniel's program, is the Apex program is so different in the fact that it's really teaching you some real business fundamentals and things that you should do that, you shouldn't really be doing on these other training courses. And we've had some immediate success straight away. We've done about three quarters of the program so far and already implemented quite a few things and the course has paid for itself a few times over already and that while we haven't really got products in stock with the new new processes. Hey guys. So, where is this guy? This is the black forest behind me. This is, the remnants of a Roman emperors villa which has nothing to do, except of course we're building business empires, but I just happened to walk by here. So anyway, just for a couple of minutes, I want to take the time to talk a bit about why we bought into the Apex course or the Apex Seller, more precisely. Five years ago, we started selling on Amazon, mostly Germany, Europe anyway with more or less success. And at some point I realized my answers were not as good as they needed to be. The results were okay. And depending on who you compare it to even more than, okay, but we always compare to ourselves or inner monkey who says, you want to be more successful?

Do you want to do more? Do you want to be better, more effective be out of the business in the best sense, meaning working on the business instead of in it and doing the 80/20 things and all these buzzwords that we all know, but that seems so hard to actually achieve that state where all this happens. So I bought into the Apex Seller program and quick disclaimer, I'm only about four months in now, three, four months, but I'm already taking the time to record this video because it already made a tremendous difference. If I had to pick one sentence or put it into one sentence, I'd say it's peace of mind, which is invaluable. If we look at all the distractions that we're faced with each day, so this peace of mind comes from yeah, put them away. Anyway, this peace of mind comes from knowing what to do in what order from the systems and processes.

And for the first time we know not only the processes inside a working FBA business, but inside any business, really. So this is not so much about just learning how to succeed with Amazon. It's more about how to run a business properly on your terms. And that's huge. This is tremendous. And I'm seeing the change. We're doing test launches, we're doing smooth operations. We're documenting everything we do. We're eliminating things we don't need to do. We're a smaller team now with more efficient operations overall, I've seen my role in the business more clearly than before, simply by mapping it out by following what Daniel says. Biggest takeaway for me anyway was that, I don't have to build a brand which may sound strange to you at first, maybe, but it was something that got me stuck. I thought I had to build a huge brand with a huge audience following with all those things you can do.

But at the end of the day, we're selling on Amazon and this still is the best converting mechanism out there with all those credit cards people have in there. We all know it. And yet we're thinking, Oh, we have to become independent of this. Um, yeah, this is a topic for another day. This will actually challenge your structure because I always thought I have structure. Then it turned out again, who you compare it to. And I had to learn a lot. I have challenged myself a lot. Hey guys. I'm Tom Nutter. I've been selling on Amazon for five years and I've been part of the Apex course since September, 2019 so since staring the course, um, we've actually started to implement all of the systems we received. So we kind of came perfect timing for us as we just moved into a new office. Uh, we took on some full time staff rather than using virtual assistants and VA's and we really struggled with creating the processes and just monitoring really. So after doing the course, um, we received multiple different, you know, processes which we've implemented. So the first one would be the inventory planning, which we have never managed our inventory better, it's to the day. I mean, I wish I could show you the board, uh, behind, uh, that we use and that's integrated with the Apex system and we've almost timed our inventory perfect. Ever since starting the course.

So I mean, in 2018 we worked out, we lost, I think it was near to $180,000 in revenue due to poor management of inventory and stockouts. So this time we're actually, well since starting the course, we've had no stock outs. We're on top of inventory. We managed to beat Chinese new year. I'm hoping to beat the Coronavirus. Um, no one knows how long that's going to last, but I'm hoping we are well stocked enough to, to, to, but at least give us another four monts. Um, the way it's been managed and it's just so easy to, to outsource. So I've given this process to one of the girls in the office and she literally goes in every day, fills out the, sheet runs the forecast and lets me know when we need to reorder, when it would be estimated arrive at Amazon and everything in between.

So that would be the inventory planning system that we got. We also have, um, the, the probably the best, well the best order tracking system we've had in place since we started the business. Since October I think we've placed 11 orders. Um, so that would probably be five, 24 containers and five 44 containers, all of different products. And we've managed to really monitor where they are, where they're up to, you know, when they're due to arrive, everything to the, to the, to the, the day, really. Uh, so we were really on top of, of management of inventory at the moment. Um, the next thing I would say would be the PPC system that we got now. It would probably be better for me to bring in the girl that runs the PPC for us as I'll be honest, I don't, um, I don't have to pay too much attention what's going on.

Um, uh, at the actual product level, but she runs the system. So I basically gave her the week of the training to follow, just gave her the, uh, the videos. She sat and watched it for a week, started to learn the system, implementing it. And we've actually seen our spend come down from about ten and a half thousand USD per month down to anywhere between seven and eight thousand per month. Uh, but the interesting thing is our spend, our sales have actually increased. So our ad sales are well up. I think we're spending currently about about seven and a half thousand a month without looking and our sales have increased about $33,000 from ad spend. Um, so yeah, that's, that is just down to the Apex system and obviously the girl running the system. Um, but she's really on top of it. So that's another thing that's, you know, completely outsourced and allowed me to step away a little bit.

We, um, the, I mean the way I am working at the moment is I work every Friday, Saturday, Sunday. And what happens is through the Apex course we get the KPI tracker. So our main target is really net profit and then everything that leads up to net profit. So basically anything related to net profit we're tracking. And every Friday after the girls would run the system in the office, they run, I think about six systems every day. Oh, well throughout the week. Um, and on the Friday, the last task is to fill out the KPI tracker. So then what I do, I come down over the weekend, uh, take a look at the KPI sheet and from the key performance sheet, I can actually see, um, if there is any huge difference on the previous week cause they're running this every Friday, every seven days. So I can see basically the net profit, um, the star rating, stock out days, everything in between the ACoS, uh, as an overall.

And then what he can actually do is we can pinpoint at the product level. So for example, if I sign in to Drive, I see the KPI tracker and I see the net profit is down by say $500 for the week. I can actually scroll across, try and identify at the company level why there is a problem, where the problem is. So let's say for example, it's ACoS in this week. So the net profit $500 down, but I notice that the ACoS is up by say 4% for example. I can then go into the product level, at the product metric level and I can look at each product individually and pinpoint which products it is, that has seen an increase in ACoS. So then what I would do is I would create the Google Calendar, uh, work system over the weekend and pinpoint the exact places I want the girls to work on.

So then I will put, you know, PPC monitoring, bring the ACoS down for this week on these items or these products and actually list the products for them. And then the teams go away. They can just work on them products and say there's five products I know it's been an increase in ACoS, they will just concentrate on them five products. On the Friday the time comes again to fill out the KPI sheet, they fill it out. I come down on the Friday or Saturday over the weekend, check the KPI sheet and check them products so I can see exactly within the business if there's been an improvement or not. So instantly I sign in to see the net profit if it's up and also if something's gone right. I can then go back into the product metric uh product metrics and just check through just to make sure you know everything's right and if there's been a drop in any of our products or for example, um, I might notice that the unit sales are down on one product and the star rating has come down.

So now I can say to the team right this week, concentrate on the star rating let's bring that up. So it's actually freed me up from the business. Um, the everyday runnings, which I've been trying to do for about three years. So it's actually been a, a great course for us. In the past I've actually don't, I've done, I think about without naming them all, I've done about $30,000 worth of training courses and they're all pretty much the same. And this one is very different to everything else we've done. Act... yeah I think you'll find people who've have been to events, you'll know that you go to an event or you do some training and they'll say you need to do a, um, put a system in place an inventory management system. So you get your pen and paper out, you're ready and they go, yeah, because this will stop you from having stock-outs and then they move onto the next subject. They don't actually break it down of how to create the system, which is what the Apex course has done. Actually broke down the systems really well.
